1. Make a map of the firm
List the funds, owned companies and active acquisition opportunities separately. Give each company an accountable reporting contact and an internal lead. This simple map prevents an acquisition target from being treated as an owned asset and makes follow-up possible.
Use stable company identifiers as the workflow grows. Names can change, and two companies can share a similar name. The first import should be small enough for someone to inspect every row. A roster is an index of the firm, not proof that every company has supplied a complete report.

For the first cycle, ask for the same kind of material from each participating company: its latest reporting package, the period it covers and the person who can resolve questions. Keep originals alongside extracted text. Avoid importing an entire shared drive before you know which records the dashboard needs.
Choose one company and complete the whole loop before expanding. A text PDF, a financial workbook and a board document give the team a useful test of common formats. Scanned PDFs may need OCR; readable extraction is not the same as recognizing every financial table or validating its figures.

3. Review what the system reads
Document extraction can turn an uploaded file into usable text. It cannot by itself prove that a figure belongs to the correct company, period or unit. Have the reviewer compare candidate figures with the original and approve the record deliberately.

This extraction happens on the hosting server; external AI analysis needs its own configured provider.
Treat revised reporting as a revision. Preserve the original source reference, record the corrected period and review again. Do not allow a replacement document to silently make old approvals look current.
4. Give the reporting cycle an owner
Choose a reporting due date, the required fields and the person who follows up on missing materials. The first useful automation is often a reporting exception queue: who has supplied a pack, what remains unreviewed and which questions need a response.
A daily operating view and a quarterly LP package serve different purposes. Your fund's governing documents and reporting obligations determine the formal package. ILPA's templates hub is a primary reference for its reporting and performance templates; use it to understand the relevant format rather than assuming a dashboard makes a report compliant.
5. Expand after the first complete cycle
A good pilot ends with an accepted company-period, traceable source figures, closed reporting questions and a clear next reporting date. It does not need every integration. Once this cycle works, add companies in a controlled batch and connect the systems that eliminate a repeated collection task.
Measure the work you want to reduce: time spent collecting a pack, resolving a missing field and locating the source of a figure. Keep the before and after periods comparable. Fewer clicks or a more attractive chart does not establish better investment returns.
